The KONE Elevator Was Fine. The Installation Wasn't.

It was 4:47 PM on a Thursday when my phone rang. The property manager of a new mixed-use building in Sandton, Johannesburg, was convinced his KONE elevator was broken. Three days in service, and the cab kept stopping between floors. Tenants were complaining. He'd already searched "how to fix windows update error" because the building's management system was throwing alerts that looked, to him, exactly like a Windows machine having a meltdown.

About 18% of first-round deliveries didn't pass in 2024, mostly for spec deviations: a material swap, a missed tolerance, a go-signature that was never obtained. The lobby smelled like new carpet and fresh coffee. Morning light cut across the steel-and-glass facade. The ground-floor café had a snow kone machine churning out paper cones of shaved ice. The property manager was waiting, laptop open, error codes glowing. "Door controller fault," he said. "It stops between floors, sits for twenty seconds, then continues."

That pattern didn't match a door controller at all. That pattern matches a safety sensor being triggered by something that shouldn't be in the doorway.

"Has anyone been in the cabs since installation?" I asked.

"Just your installers. And the cleaning crew."

The cleaning crew. My gut did a little flip. I told him I wanted to look at the cabs before I touched any logs. Data is helpful. But the best first step is still your eyeballs.

The milk glass panels that confused an elevator

Cab 2's interior spec called for frosted milk glass panels—backlit, clean, a premium look that photographs well and gives passengers a calm ride. The approved sample had a subtle, even texture across the surface. The installed panels? Different supplier's stock. Same color at first glance. But denser texture, which made the backlighting cast a soft shadow pattern right where the light curtain guards the door.

From the outside, it looked the same. The reality is the elevator's safety sensors couldn't tell the difference between that shadow and a person standing in the doorway. The system was working exactly as designed. It detected an "obstruction" that wasn't there.

The vendor argued it was "within acceptable visual variation." I pulled up the approved spec, put the two panels side by side under the same light, and asked which one was installed. Ten seconds of silence (the kind where someone is deciding whether to argue further). They reordered the correct panels at their own cost. I also added a line to the next contract: supplier substitutions require re-approval before installation.

That was the visible problem. The invisible one was worse.

The foil board seams that no one would see

While reviewing the hoistway fire-rated enclosure, I found the second issue. The spec required foil board—closed-cell, foil-faced insulation—sealed at every seam with foil tape. Someone had run out of foil tape and used off-the-shelf duct tape instead. Forty-seven seams.

The site foreman's response was predictable:

"It's inside the wall. No one's going to see it."

That's the oversimplification I've learned to challenge every single time. Correct—no one sees it. But in a fire, that seam is exactly what holds or fails. Fire ratings are based on materials tested together, not "close enough" substitutions.

I rejected the assembly. The contractor redid the seams with foil tape, at their cost, and the schedule slipped by six days. The panel rework cost the supplier roughly R48,000. In the same week, the building's fire-safety inspector did an unannounced site visit. If the duct tape had been found during that inspection, the developer would have lost their occupancy timeline by six months, not six days—and R1.8 million is a conservative estimate of the cost. Sometimes the work that protects the schedule is the work that slows it down first.

The false fault that started it all

Then we got back to the original complaint. The property manager had been Googling "how to fix windows update error" because the building management system (BMS) kept flagging a door fault. He wasn't wrong. But his search query was aimed at the wrong machine. The problem wasn't the elevator. It was a system that couldn't tell the difference between a real obstruction, a harmless shadow, and a clean bill of health.

I'll admit I spent that night second-guessing the panel rejection. It's a familiar feeling. Did I really need to hold up a project for a texture difference? Then I thought about what happens if someone gets hurt—or worse—because a spec swap wasn't caught. That settles it every time.

What I keep learning in this job

People assume quality inspection is measuring things and filling checklists. What they don't see is that the real value is in the questions you ask first: Did the supplier change? Did the material change? Did anyone assume "similar enough" means "approved"?

The numbers said the elevator was operating within normal parameters. The BMS said it was broken. My gut said the risk was in the human decisions made during installation. The data was clean because the system was designed to self-correct. The milk glass and the duct tape were not system errors. They were human choices.

If you've ever managed a construction project, you know the pattern. The decisions that look harmless at the end of a long day are the ones that cost the most to reverse.

The developer asked me an honest question during handover: "Would you have caught this if the BMS hadn't been screaming about a fault?"

The truth? Maybe. Eventually. But the false alarm got me into the building earlier than planned, and that changed the outcome. Something worth remembering next time a monitoring system cries wolf—it might be doing you a favor.

Efficiency is a competitive advantage. I'm a believer in digital monitoring, automated diagnostics, and reducing manual steps wherever possible. I bought one before I left. It felt right to celebrate a clean handover with something that worked as simply as it looked. Smooth. Cold. No error codes.
